How to Make a Stencil from a Photo
A stencil is not just a black-and-white version of your photo. It is a physical object with a hole in it, and that constraint changes everything: every dark area has to stay connected to the frame, or it drops out when you cut it. This guide covers the whole process — choosing a photo, setting the threshold, finding and fixing the floating islands, and cutting the result on vinyl, mylar or card.
The One Rule That Makes or Breaks a Stencil
Everything else in this guide is detail. This is the rule:
Every part of the stencil material must connect to every other part. If a region of material is surrounded entirely by cut-out area, it is not attached to anything — it falls out the moment you lift the stencil, and you get a blob where the detail should have been.
The classic example is the letter O. Cut the outline of an O and the middle disc drops out, leaving a filled circle. Every stencil font solves this the same way: a small bridge connects the middle to the outside. Photographs need exactly the same treatment, just in more places.
Designers call these floating regions islands, and the connectors that hold them in place bridges. A photo converted without bridges will look perfect on screen and fail completely in material.
This is also why a stencil differs from a silhouette. A silhouette can have free-floating parts because it is usually printed or engraved, not cut through. A stencil physically cannot.
Choosing a Photo That Will Actually Work
Stencils tolerate far less than engraving does. The photos that convert cleanly share a few traits:
- Strong, directional light. Side lighting creates the clear dark-light separation a stencil needs. Flat, even light produces mid-tones, and mid-tones have to be forced into either black or white — usually badly.
- A plain background. A busy background merges with the subject at threshold and you lose the outline entirely.
- Large, simple shapes. A face in three-quarter view with visible shadow works. A crowd scene does not.
- Not too much fine detail. Individual strands of hair, chain-link fence, lace — these become hundreds of tiny islands, and no amount of bridging saves them.
Portraits, pets, vehicles, buildings, plants against sky and hand tools all stencil well. Group photos, low-contrast landscapes and anything shot with a direct on-camera flash generally do not.
If you are unsure, crop tight before you start. A tight crop on a single subject nearly always beats a wide shot, and it makes every downstream step easier.
Step by Step: Photo to Cuttable Stencil
- Crop and straighten first. Do this before conversion, not after. Cropping afterwards means redoing the threshold work.
- Upload to the stencil converter. The background is removed automatically, which is what stops the backdrop from merging into the subject.
- Set the threshold. This is the single most important control: it decides which greys become black and which become white. Move it until the subject is recognisable with the fewest separate pieces. Recognisable beats detailed here.
- Look for islands. Zoom in and scan for dark regions floating inside white ones. Eyes, teeth, highlights on a nose, gaps between fingers and the centres of letters are the usual offenders.
- Bridge them. Use the brush in the editor to draw a connector from each island to the nearest attached region. Keep bridges 2–3 mm wide on a hand-sized stencil, wider if the material is floppy.
- Clean up speckle. Erase isolated dots. On screen they look like texture; in material they are either unusable slivers or holes that tear.
- Export SVG for a cutting machine, or a high-resolution PNG if you are printing the stencil to cut by hand.
- Test at final size on paper. Print it, hold it up to the light, and look for anything that is not connected. Paper is cheap; vinyl and mylar are not.
Bridging Well: Where to Put the Connectors
Bridges are unavoidable, but badly placed ones are what make a stencil look homemade. A few principles:
- Follow the form, not the shortest path. A bridge that runs along the direction of a shadow or a fold reads as part of the image. One that cuts straight across a cheek reads as damage.
- Hide them at natural boundaries. The hairline, the edge of a jaw, the line where a shadow already changes direction — the eye skips over breaks in those places.
- Fewer and thicker beats many and thin. One 3 mm bridge holds better than three 1 mm ones and disturbs the image less.
- Bridge the whole chain. An island connected to another island is still floating if that second island is not attached to the frame. Trace the connection all the way out to the border.
- Symmetry helps. If you bridge the left eye, bridge the right one the same way. Matching bridges look intentional; a single one looks like a mistake.
For spray paint work, remember that the bridge leaves an unpainted line. Plan for it rather than fighting it — many stencil artists deliberately make bridges part of the style.

What you cut on depends on how many times you plan to use the stencil.

Cutting settings for a Cricut Maker on 190 micron mylar: custom material, pressure "more", fine point blade, two passes. On adhesive vinyl the standard vinyl preset is usually fine. On a laser cutter, mylar cuts cleanly but needs good extraction — the fumes are unpleasant and the material is prone to flare, so keep air assist on and stay with the machine.
Do not laser-cut PVC-based vinyl. It releases chlorine gas, which damages both you and the machine. Check that your material is PET or polypropylene before it goes anywhere near a laser.
Common Problems and What Causes Them
The stencil fell apart when I weeded it. Unbridged islands, or bridges that were too thin for the material. Thicker material needs wider bridges — mylar tolerates 2 mm, floppy vinyl often wants 3–4 mm.
The result is an unrecognisable blob. The threshold is too low, so the mid-tones all went black. Raise it until facial features separate again. If no threshold value produces a recognisable image, the photo has too little contrast — this is a photo problem, not a settings problem.
It is full of tiny specks. The threshold is sitting right on the noise level of the image. Raise or lower it slightly and the speckle usually disappears. Anything that survives, erase by hand.
Paint bled under the edges. Not a stencil problem — hold the material flat against the surface, use repositionable spray adhesive, and spray in several light coats perpendicular to the surface rather than one heavy coat at an angle.
Fine detail disappeared entirely. Either it fell below the minimum cuttable size for your machine, or it was removed as speckle. Scale the whole stencil up. There is a hard floor to detail size for every cutter, and no amount of settings work gets under it.
